Previous 7 Ideas Coach sessions have discussed how DIRECTION, PERFORMANCE, INNOVATION, STRUCTURE, and CULTURE are core leadership concerns of any organization.   How can leaders put them all together into a coherent whole?   Try Strategy Maps.


Strategy Maps originated as a key part of the Balanced Scorecard model developed by Norton and Kaplan of the Harvard Business School in the 1990s, and is widely used in business, non-profit, and public organizations. 

A strategy map, or strat-map, is a one page document that shows how specific high level objectives - financial, customer outcomes, operations, and learning - link strategically in accomplishing the organization&rsquo;s mission and vision. 


This session covers seven things you will want to know about strat-maps, and how you can use them to get everyone in your organization on the same page.

I think of culture as the current in that river that pulls people along, unless they make an effort to do otherwise.   We focused on structure in the last session - this session focuses on important strategies leaders use to shape their company culture so it adds value.


Culture is what people do when the boss isn&rsquo;t looking.    Organizational culture is the behavior, attitude, and atmosphere that happen by default - unless there is intention and effort to do otherwise.   If you aren&rsquo;t paying attention to the company culture, you might be missing a powerful means to accelerate productivity, profitability, employee retention, and customer satisfaction &ndash; in short, your organization&rsquo;s success. The great business advisor Peter Drucker spoke of innovation as a new dimension of performance.


Previously we described how organizational leaders need to articulate direction - i.e. communicate why the organization exists, what it needs to do, and how it should go about doing it.   Leaders then need to attend to how well the organization performs moving it that direction, i.e. measure performance.

If you want your people to be champions at what they do, then performance feedback is essential...let me repeat, essential.


Conventional Wisdom tells us natural talent is what drives top performance.   Modern research challenges this notion.   K.   Anders Ericsson, co-editor and contributor to the Cambridge Handbook of Expertise and Expert Performance, notes the common factor of expert performance in almost every domain researched is &ldquo;deliberate practice&rdquo; &ndash; i.e., ongoing practice and repetition shaped by active feedback.   Kenneth Blanchard hit the nail on the head when he said, &ldquo;Feedback is the Breakfast of Champions.&rdquo;   Talent is important, but mostly as it is a motivator for engaging in deliberative, feedback-informed practice.

Most people have had the experience of  driving and arriving at a destination without remembering the trip.   Much of human thinking and behavior is unconscious, essentially on &ldquo;automatic pilot.&rdquo;   Expert marketers, politicians, and stage magicians are known for how they use unconscious &ldquo;default&rdquo; behavior to exert influence in what people think, perceive, and choose. 

...There can indeed be a fine line between manipulating and tricking people on the one hand, and nudging and influencing with integrity and transparency on the other.   But as Thaler and Sunstein note in their book, Nudge, rarely is there a &ldquo;neutral&rdquo; option in choices and decisions.   Leaders will invariably find themselves to be choice architects, influencing others whether they want to or not.

Retrospective information can be useful, but in the most productive meetings participants focus on achieving outcomes that are prospective in nature: alignment, attunement, and action.

I continue to hear a theme from clients, business leaders, and other colleagues, that as the world becomes more high tech, there will be a corresponding need for high touch.   Many executives fear that high touch environments get in the way of goals, or else they simply waste resources and time.   The evidence is compelling, however, that high touch environments accelerate success and add value.   However high touch environments require more advanced and developed leadership talent to bring out that value.

...Yesterday I heard a story that is repeated endlessly in organizations, although there&rsquo;s a genuine effort from leadership to implement needed changes, nothing happens.


Change efforts often suffer from what preeminent executive coach Marshall Goldsmith calls the 1, 2, 3, 7 problem - implementing change is a 7 step process, but leaders often leave out steps 4, 5, and 6.


...The notion of wooing up, across, and down makes sense from within hierarchical organizations.   However many leaders seek changes in organizations that aren&rsquo;t so clearly stratified.   Think bout any kind of community change, consider how our President, or any leader, seeks to implement a change in our nation or the world for that matter.

...Remember these steps apply to personal change as well as organizational change.   Whenever you are trying to change any habit - e.g. stop smoking, increase patience, speak confidently - the people around you can easily impede the change unless you include them in the process.

...I continue to find many people have a predisposition to &lsquo;fix&rsquo; weaknesses often at the expense of building on strengths, a predisposition that becomes institutionalized in the performance management systems of their organizations. 


...For most circumstances, however, I coach people to think of putting at least 80% of their effort into building up their strengths.


...With a good understanding of one&rsquo;s strengths, systematically polishing, honing, improving what one does well almost always yields results far beyond those achieved by moving forward on relative weaknesses. 

...On the other hand, what you are able to accomplish with your time is likely as related to your personal level of energy as much as the minutes and hours you allot to a task. ...  That exercise program may create a net loss of time you can apply to projects - but it may create a net gain in energy, and therefore a gain in productivity.


Consider thinking about projects, agendas, etc. in terms of how much of your energy do you want to apply, rather than how many minutes you want to use. 

...However if the goal is increased competence, consider what the impact of being more present in what you do might have over simply trying to be &ldquo;better&rdquo; at it.   What would happen with your important relationships (business and personal) if you focused on being more present and authentic rather than using &ldquo;better&rdquo; communication skills?

...You say, &ldquo;Give me your best thinking on&hellip;&rdquo; or &ldquo;What is your most creative solution to&hellip;&rdquo; 


...The request for &ldquo;best&rdquo; and &ldquo;most creative&rdquo; ideas pre-supposes that any idea suggested must at least be good.   Therefore, ideas that do not meet a conventional and quick analysis of &lsquo;good&rsquo; are mentally screened out, both consciously and unconsciously. 


A better method is to set up a scenario for generating LOTS of ideas, creative ideas &ndash; without screening for them to be &lsquo;good&rsquo; ideas.   Judgment, screening, and analysis are appropriate (and necessary) later, when it&rsquo;s time to sort, choose, and apply ideas.


Use the techniques below during brainstorming to generate off the wall ideas that on later analysis may trigger useful insights.


...Pose questions about how to achieve the opposite of your aims, for example, what&rsquo;s the most stupid thing we could do? 

...Ask how would someone else look at an issue from the perspective of another business or industry? 

...Look up quotes and consider how they might apply to your situation. (our quote page is a great resource)


...Avoid sports, war, and racing metaphors &ndash; these are overused and more likely to lead to just more conventional thinking.


...Select a random a word from a book, newspaper, or magazine, and brainstorm how your issue relates to that word.   A variation is to use an object in the room, or one of several items on a table. 


...If, for example, you are brainstorming ways to improve eyeglasses, consider how to improve the frame, the lens, the bridge, nose pads, hinges, the little screws that hold everything together.

...	◦	everyone participates in a freewheeling discussion and everything gets fully discussed, so the group runs out of time before getting to really important matters.


A few simple facilitation techniques, applied in the right circumstance can make these kind of meetings much more productive.   These techniques are useful to bring balance to participation, to get meaningful input without taking a lot of time for discussion, and to separate what topics need deeper discussion from those that don&rsquo;t.


Leaders are often reluctant to try these techniques, but doing so can give a huge boost to meeting productivity, not to mention reduce frustration of meeting participants.   This week&rsquo;s coachcast discusses seven facilitation techniques you can try at home... or at least at work:


	1	Roundtable - the most basic technique get everyone to participate, go around the table and each person takes a turn speaking.


...When everyone uses their voice at the beginning of a meeting, they are more likely to continue participating. 

...Then go around and let people say one idea at a time until all lists are exhausted.   This techniques can help prevent one person from talking too much, and helps cut down or idea repetitions.


	4	Top-Three Roundtable - great when there are diverse stakeholders and complex issues, in this roundtable each person is invited to present a limited number of key points in a limited time. (e.g., each person has three minutes to talk about their top three priorities.)   Combined with flipcharts or index cards, this method can get everyone&rsquo;s top ideas on the table for further grouping, sorting, or prioritizing as well as discussion.


	5	Metric Roundtable - a roundtable where everyone is asked to rate an idea or proposal, typically on a 1-100, 1-10, or 1-5 scale.


	6	Instant Metric - similar to the previous technique, but rather than a roundtable, everyone reveals their rating to the group at the same time.   Ratings can be written on a sheet of paper, or a hand can show a 1-5 rating.

There are several 360&deg; products available  - a new one especially designed for leadership development is the Tilt 360. ...  They should be used carefully and professionally however, with attention to ensuring there is organizational readiness to make 360&deg; evaluations useful rather than destructive or a waste of time.


...Some of the most popular are the Myers Briggs Type Indicator (MBTI), DISC, FIRO-B, and Change Style Indicator; although there are hundreds for all kinds of purposes. 

...Once considered mostly for &lsquo;remedial&rsquo; issues with otherwise high-talent individuals, coaches are now generally accepted as important resources for leaders to stay on top of their game. 

...A mentor is generally someone in the same field, industry, or company is a further along in their career and helps you along the way by sharing experience, know-how, maybe even providing important contacts or references.


...A similar variation particularly used by professionals includes mastermind groups, where peers get together to share knowledge, know-how, and provide mutual accountability to help each other succeed.


	&bull;	Leadership Training and Programs &ndash; There is a wide variety of specific training and development opportunities that can genuinely help develop leadership skills, but choose carefully to avoid wasting your time and money.   For general leadership development you can find any number of comprehensive leadership programs that last from a couple of days to several weeks or more.   These programs are provided by independent leadership consultants, organizations such as the Center for Creative Leadership, and many colleges and universities; often through their MBA schools.   Most include a combination of assessments (360&deg; evaluations and/or other instruments), experiential learning or simulations, standard classroom learning with discussion and case studies, and sometimes coaching. ...  A question to explore is the benefit trade-off about attending an outside program where you learn from other companies, verses designing an in-house program that focuses on shared learning among people in the same organization.

...In the current financial turbulence, organizations find themselves trying to do two different things: one, to cut back, jettison anything nonessential, and become as efficient as possible; and two, use innovation to find new ways of operating that are more productive with fewer resources.


Here&rsquo;s another level of challenge - these two efforts are diametrically opposed.   Innovation by nature is chaotic and inefficient, and therefore can be jettisoned by companies just when it is most needed.


Here are seven practices - repeated action grounded in the organization&rsquo;s culture and values - that leaders will want to encourage strategically to keep innovation alive, even while making corresponding efforts toward efficiency.


	&bull;	Openness - Keeping an open mind to ideas from other people, fields, industries, points-of-view; actively considering a wide range of alternatives.


	&bull;	Questioning - Critically questioning ideas, whether new or status quo, about how it applies to the organization and its future.

Quick advice, unless there is some issue that is derailing your success, focus 80% of your development efforts enhancing your strengths, and the remaining 20% on shoring up weaknesses.


...You can make productive contributions through your work - however in a deeply interconnected, interdependent, knowledge-work world, little gets done working by yourself. 

...How do you make best use of your position of authority, and interact with those in authority above you? ...  How well do you manage people, processes, and things so goals are accomplished?   How well do engage others so they follow a common vision, and accomplish collectively far beyond what they could as individuals?

My role as mayor provides a great lab to practice what I preach about leadership.


My experience as a small town mayor has certainly not prepared me for national office, to be CEO of a global corporation, or any number of other occupations.   However the leadership implications of being a small town mayor is illuminating, and this coachcast discusses seven leadership insights deeply reinforced by my civic experience.


...However if you are seeking solutions in the best interest of the community, you must focus on common ground that bring people with differing perspectives together in an atmosphere of mutual respect.


...While the seed for a vision can certainly originate from a leader, there is incredible power and energy when a group of people discover their collective vision.   Leaders who facilitate that discovery help create a vision that is owned by the group and has a life of its own.   A vision that has a life of its own provides genuine motivation, and is not dependent on any one individual.


...True for small town officials is also true for non-profits and for businesses - you can lose your constituents or your customers overnight if trust is lost.   Some universal ways to gain trust, true in small towns as well as elsewhere: everyday good management practices, transparency in your business transactions, and telling the truth in a time of crisis or change.


...Communication is not only taking care about the messages you craft, but in the venues you create to listen and give stakeholders opportunities to offer their insight.


...I sure learned that getting elected to be a small town mayor involved walking through neighborhoods and knocking door-to-door.   In a small town to find out what&rsquo;s happening, and to let people know what&rsquo;s going on, what works best is spending some time Saturday morning in the coffee shop, walking through the farmers market, or strolling down the main street.


...If you are going to make a difference as small town mayor, an entrepreneur, a corporate or non-profit executive, or a knowledge professional, you have to show constructive results for your efforts. 

...The higher up you go, small towns and elsewhere, the more likely you are to be given both credit and blame for whatever happens. ... ...You&rsquo;re at a premier networking event, and you find yourself starting a conversation with someone you expect to be a great contact. ...  She&rsquo;s good with follow-up questions, one right after another, and seems very interested in what you have to say. 


...gives the other person an opportunity to talk about herself - and gives you a chance to be a good listener. 

...You have the beginnings of a good relationship, and you want to understand what motivates this person. 

...Here&rsquo;s another question to quickly uncover or establish meaningful goals and values, but one better suited to team-building sessions.   Everyone will one day leave an organization of which they are a part (at the ultimate level, everyone will leave this planet). ...  It&rsquo;s an excellent way for people to put their personal goals on the table and align them with team and organization objectives. 


...The typical trap for people in a rant is their thinking is stuck on what is not wanted, leaving them unable to articulate what is desired. 

...Anytime someone says they want to discuss tough decision, one of my first questions in response is, &ldquo;Have you already decided?&rdquo;    If they answer is "yes" then we have gone straight to the heart of the issue and can start to discuss consequences of the decision, not what the decision should be.   If the answer is "no", then a good next question is, &ldquo;What do you need to know in order to decide?&rdquo; 


...Alternate versions include the &lsquo;magic wand&rsquo; question, i.e. &ldquo;what would you do if you had a magic wand?&rdquo; 

...Whether interviewing someone about their company&rsquo;s service, or simply inquiring about a new gizmo &ndash; a standard wrap-up question is some version of, &ldquo;Is there anything else that I should ask about?&rdquo; 

...So now you have some great questions to tuck in your back pocket, questions to help with networking, customer service, managing others, and building relationships.

...Ever had one of those days when all you did was answer the phone and respond to email? 

...The combination of information overload, lean staffing, multi-modal communication, and expectations for instant response are creating an epidemic of frazzled workers.   Days are filled with frantic activity that doesn&rsquo;t allow time to think, reflect, converse, plan, or learn. 

...My colleague, George Smart, refers to this as the Culture of Interruption &ndash; being so bombarded by emails, telephone calls, and &ldquo;urgent&rdquo; matters, that we lose sight of the big picture. 


In a time where increasingly the value we add comes from brainpower, thinking, and knowledge work, the culture of interruption reduces the value we can add to our businesses and organizations. 


We cannot stop the culture of interruption, and we best not ignore it - rather we must persistently resist it. ...  You can&rsquo;t change your world overnight, but if you continue to make small improvements, they can add up over time to produce big leaps in productivity (and sanity).


...Your company culture may imply that time spent reflecting or planning is not time spent &ldquo;working&rdquo;. 

...When someone asks what you&rsquo;ve been up to, rise above and respond in terms of goals and achievements.
